거절 메일을 쓸 때 가장 많이 하는 실수는 거절을 너무 부드럽게 쓴 나머지 거절인지 모르게 만드는 것입니다. "검토해 보겠습니다", "어려울 수도 있을 것 같습니다" 같은 말을 받은 상대는 아직 가능성이 있다고 생각하고 다시 연락을 합니다. 그러면 거절은 두 번, 세 번으로 늘어납니다. 아래에서는 상대가 누구냐에 따라 거절하는 방식이 어떻게 달라지는지 세 가지 메일로 보여드리고, 모호한 거절을 분명한 거절로 고치는 과정을 다룹니다.
거절은 분명하게, 태도는 부드럽게
거절 메일에서 분명해야 하는 건 결론이고, 부드러워야 하는 건 그 결론을 둘러싼 말입니다. 처음 문장이나 두 번째 문장에서 못 한다는 사실을 말하고, 그다음에 이유를 한 줄, 가능하다면 대안을 하나 붙입니다. 이유를 길게 쓰면 상대는 그 이유를 해결할 방법을 제안하기 시작합니다. 반대로 대안이 없으면 상대는 거절만 당한 느낌이 되므로, 할 수 있는 일을 하나는 꼭 찾아서 적습니다.

무엇이 왜 바뀌었나
"어려울 수도 있을 것 같습니다"를 "진행이 어렵다는 결론을 드립니다"로 바꿨습니다. "수도", "것 같다"가 붙으면 상대는 가능성이 남았다고 읽습니다.
"일정이 계속 빠듯해서요"를 "확정된 프로젝트 두 건"으로 구체화했습니다. 구체적인 이유일수록 상대가 설득을 포기하기 쉽습니다.
"다음에 기회가 되면 꼭"을 "11월 이후라면 가능"으로 바꿨습니다. 기약 없는 "다음에"는 거절을 흐리기만 하고, 실제로 가능한 시기를 말하면 거절은 분명하면서 관계는 이어집니다. (실제로 가능하지 않다면 이 문장은 빼야 합니다.)
The most common mistake in writing a refusal is to make it so gentle that it no longer looks like a refusal. A person who receives "I'll look into it" or "it might be difficult" thinks there is still a chance and contacts you again. Then one refusal turns into two, then three. Below I show with three emails how the way you refuse changes with who is asking, and walk through turning a vague refusal into a clear one.
Be clear about the answer, gentle in the attitude
What has to be clear in a refusal is the conclusion; what should be gentle is the language around it. State in the first or second sentence that you can't do it, add one line of reason, and, if possible, one alternative. If you write the reason at length, the other person starts proposing ways to solve that reason. On the other hand, if there is no alternative, they feel they were simply turned down, so find at least one thing you can do and write it.

Use this when another team asks for something on a tight schedule and you can't take it on given your priorities. Since it is the same company, keep the relationship while making your standard (priorities) clear.

In the second sentence the "can't take on" is made clear, and the reason is one concrete fact: two jobs. Two alternatives are given, both within what I can help with. It declines what can't be done while keeping an attitude of cooperation.
Example 2. Declining an outside collaboration or sales proposal
Use this when an unknown company has made a proposal and you do not plan to go ahead, now or later. To save the other person's time, close it clearly but remain courteous.

It closes clearly with "after review, we decided not to go ahead." If you only write "maybe another time," the other person contacts you again a few weeks later. By saying the reason is our policy and not the quality of the proposal, I kept them from trying to persuade us for no reason. The closing greeting is kept short.
Example 3. Declining a partner's request to extend a deadline
Use this when a partner asked to push back an agreed delivery date and your side can't accept it. Explain why it isn't possible as a fact and offer what is possible.

Instead of an apology, this email contains thanks, because the advance notice is something to be grateful for. The reason it can't be done is one fact, "we can't change the event date," and after that I concretely opened the range we can discuss.
How I fixed a vague refusal
The original below is one where the writer thinks they refused, but the reader is likely not to read it as a refusal.
Polishing example: a refusal that doesn't read as one
OriginalHello. I looked into your request, and because of our situation it might be a little difficult. Our schedule has been packed all the time. If there is a chance another time, I'd love to work together. Sorry.
RevisedI reviewed your request, and my conclusion is that it is difficult to go ahead this time. We have two confirmed projects running through October and no capacity to take on new work. However, it would be possible from November onward, so we could discuss the schedule again then. Thank you for the good proposal.
What changed and why
"It might be a little difficult" became "my conclusion is that it is difficult to go ahead." Once "might" is attached, the reader sees a remaining chance.
"Our schedule has been packed all the time" became "two confirmed projects." The more concrete the reason, the easier it is for the other person to stop trying to persuade you.
"If there is a chance another time" became "possible from November onward." An open-ended "another time" only blurs the refusal; naming a time that is actually possible keeps the refusal clear while the relationship continues. (If it isn't actually possible, leave this sentence out.)
"Sorry" became "thank you for the good proposal." Refusing isn't a fault, so apologizing reads as room to overturn the refusal.
The order of a refusal email
The three examples share the same order: thanks, the conclusion (clearly), the reason (one line), an alternative or next step, and the close. It is tempting to put the conclusion after the reason, but the reader is waiting for the result rather than the reason, so it is better placed first. Here are easy sentences to use.
Thanks: "Thank you for consulting us first about ○○." / "Thank you for your proposal."
Conclusion: "We can't go ahead this time." / "We have decided not to proceed with the proposal."
Reason: "Because of ○○, ○○ is difficult." One sentence is enough.
Alternative: "○○ would be possible." / "We could discuss it again after ○."
Close: "Thank you for the opportunity." / "I hope we can keep a good relationship."
